This brownfield electronics plant assembles industrial control products in a high-mix, low-volume regime: more than 1,000 SKUs, order sizes from one to a thousand units, 70% of orders below 100 units, and over 20,000 changeovers a year. That complexity made a manual, tribal-knowledge-dependent operation increasingly hard to sustain, with new technicians needing nine months to reach competence and quality drifting as the mix widened. The site deployed more than fifty digital and AI solutions, spanning reconfigurable automation, agentic and generative-AI quality systems, a maintenance copilot, and end-to-end autonomous cross-floor intralogistics, on a shared IoT cloud-edge platform. Units per person-hour rose 43%, the defect rate fell 35%, OEE climbed from 79% to 86%, on-time delivery improved from 56% to 90%, and time to full competence dropped by two-thirds.
